The problem
Coaching only works once a learner meets their coach, and too many learners never got there quickly. From account creation to first completed session took a median of 71 days. Learners arrived unsure what coaching was, what to expect, or why it mattered to them, so they delayed. Every week of delay meant licenses going unused and a weaker case for renewal.
The platform also had to serve many companies at once. Each client wanted its own message to employees, and our sales team needed flexible paths: some programs started with a 360 assessment, some skipped straight to coaching, some offered assessments only.
Goals

Design Decisions
Explain coaching before asking for anything. A short welcome series covers what to expect, how sessions work, and how coaching differs from mentoring or training. Learners who understand the value schedule sooner.
Make it feel like their company's program. Clients can upload a custom welcome video and message from a leader. A personal welcome from their own organization signals that coaching is supported, not just available.
Ask only what improves the coach match. "Tell us about yourself" collects basic information, current role, coaching interests and coaching goals in four short steps, and every answer feeds coach matching.
Design once, for web and mobile. The same flow works on the web platform and in the native iOS and Android apps, so learners can start on whichever device they have at hand.
One flexible framework. Optional steps (360 assessment, rapid start, assessments only) slot into the same structure, so sales can configure programs without new design work each time.
What I learned.
Motivation is a design problem. Learners didn't delay because the flow was hard; they delayed because they didn't yet see the value. Explaining coaching did more than removing steps.
Personalization at the organization level works. A welcome from a learner's own company carried more weight than anything we could write.

Results
Median time from account creation to first completed session dropped from 71 days to 26 days, improving month over month as the new experience rolled out: 71, then 56, 44, 28 and 26 days. Time to schedule a first session dropped from 25 days to 10.
Coaches noticed the difference in who showed up:
